GEO vs SEO: What Changes and What Does Not
SEO ranks you inside a list of results, GEO gets you quoted inside an answer already written. What changes between the two disciplines, what stays the same, and seven steps to align them without a rebuild.

SEO and GEO measure the same visibility, differently
Traditional search engine optimization (SEO) makes a site rank higher on a Google or Bing results page. Generative engine optimization (GEO) makes a piece of content more likely to be picked up, quoted or paraphrased inside an answer generated by ChatGPT, Perplexity or Google AI Overviews. Both chase the same outcome: being found at the right moment by the right person. They simply do not measure the same thing, and that gap is what confuses most business owners the first time they hear about GEO.
Here is the definition that fits in one sentence and still holds its meaning outside this article: SEO optimizes to be ranked inside a list of results, GEO optimizes to be quoted inside an answer that has already been written. A click versus a mention. That single difference in purpose explains almost everything else: how you write a piece of content, how you measure it, and how you split your budget between the two disciplines.
Since we published our overview of GEO in September, the question we hear most from Swiss SME owners is not "should we do GEO?" but "what do I actually need to change in the SEO work I am already paying for?". The honest answer has two parts: less than what some agencies will try to sell you, and more than what most existing sites currently have in place.
What actually changes between the two disciplines
The goal: a ranking position versus a citation
In SEO, a page sitting at position 3 still has value even when most clicks go to position 1: it remains visible, it builds domain authority, it can climb over time. In GEO, there is no equivalent to position 3. An answer engine either includes your content in its synthesis, or it does not. There is no second page of results in GEO, only one answer, with or without you in it.
The metric: clicks versus presence
Google Search Console reports clicks, impressions and an average position, day after day. No equally reliable tool exists yet to measure, at scale, how often a brand gets cited inside ChatGPT or Perplexity answers. The most dependable method today is still manual: a fixed set of questions, asked at regular intervals, with the answers logged by hand or through a lightweight script. The trust signal: backlinks versus factual consistency
Classic SEO leans heavily on backlinks as proof of authority: a link from a recognized site counts, algorithmically, as a vote of confidence. Answer engines lean more on whether a piece of information stays consistent across several independent sources. If your number, your definition or your method appears the same way on your own site, in a third-party article and in a professional directory listing, the odds of being cited go up. A single powerful backlink then counts for less than a dozen smaller, consistent mentions.
The unit of content: the page versus the passage
An SEO page is built as a whole: heading structure, internal linking, time on page, bounce rate. An answer engine does not read a page as a whole, it extracts one specific passage from it. A three-sentence paragraph that fully answers a question on its own, without depending on what comes before or after it, is statistically more likely to get lifted than a brilliant article that takes fifteen hundred words to make its point.
The pace: quarterly reviews versus continuous drift
A well-ranked SEO page can stay stable for months without intervention, barring a competitor update. The models behind answer engines get retrained, change their preferred sources and shift how they cite content without any warning. A page that was being cited in July may stop being cited by October, with no Search-Console-style alert to flag the drop. GEO tracking needs a tighter cadence than classic SEO monitoring.

What does not change between the two disciplines
This is the point most comparison articles gloss over, even though it accounts for most of the actual work involved. An AI answer engine discovers and reads a site the same way a classic search engine does: through a crawler that fetches HTML. If your main content only exists inside client-side JavaScript, neither Googlebot nor GPTBot reads it correctly, and there is nothing left to index or to cite. Three other foundations stay common to both disciplines. First, a clear site architecture and consistent internal linking: a crawler, human or automated, should be able to connect a page to its context within two or three clicks. Second, Schema.org markup that explicitly states what a page is about, instead of leaving a model to guess; we cover which types matter in our guide to the Schema.org types that actually matter. Third, an explicit access policy for crawlers, whether Googlebot or GPTBot, documented in our article on blocking or allowing AI crawlers. Rebuilding these three foundations specifically for GEO, when they already exist for SEO, is a pure waste of budget.
Perceived authority does not change in nature either: content written by someone who genuinely knows the subject, backed by dated numbers rather than adjectives, still gets treated better by a ranking algorithm and by a language model alike. Both disciplines penalize generic content produced at scale without real expertise behind it.
Seven steps to align SEO and GEO without a full rebuild
For an SME that already runs a functional site with a reasonable amount of content, converting toward GEO does not require starting over. It requires a targeted audit, run in this order:
- Confirm that the main content is present in the HTML served on first load, without depending on client-side JavaScript to appear.
- Check robots.txt: GPTBot, ClaudeBot and PerplexityBot should be able to read the pages you want cited, unless you have an explicit reason to block them.
- Add or fix the relevant Schema.org markup depending on the content: Organization for company identity, Article for a blog post, FAQPage for a structured question set.
- Publish an llms.txt file pointing to your reference pages, without expecting an immediate effect: adoption by the models themselves remains uneven in 2026.
- Rewrite the key passages as self-contained definitions: a full answer in two or three sentences, with no pronoun pointing back to an earlier sentence and no implicit reference to the rest of the page.
- Build a set of ten to fifteen questions representative of your business and test them every month across the main answer engines.
- Revisit this list every quarter: the models change their preferred sources faster than search algorithms change their ranking criteria.
When GEO is not the right priority
This is not always the right project to open first. If a site has no solid SEO foundation, meaning little indexed content, a rendering setup that breaks for crawlers, or a handful of pages with no coherent heading structure, investing in GEO before fixing those basics is painting a facade onto missing foundations. Answer engines lean heavily on what Google has already indexed and judged reliable inside its own index: without proper SEO indexing upstream, there is simply nothing to cite downstream.
Likewise, for a business where discovery happens almost entirely through a local Google Maps search, a specialized professional directory, or word of mouth, rather than through a conversational query such as "which agency should I hire in Geneva", the time invested in GEO is, at this stage of the market, lower priority than classic local SEO work. Finally, for a niche B2B market where deals close through a formal tender or direct competitive bidding rather than through open search, the GEO channel plays a secondary role compared to direct outreach.
What this means in practice for a Swiss SME

It is consolidating what serves both first: clean rendering, correct markup, passages written to make sense outside their context. The distinctly "GEO" layer comes after that, as an addition rather than a separate project.

Does GEO replace SEO?
No. GEO adds to SEO, it does not replace it. A site with no solid SEO foundation usually has nothing worth citing for an answer engine: classic indexing remains the starting point.
How long does it take to see an effect from GEO work?
There is no verified standard timeframe, because no tool measures citation as reliably as Search Console measures ranking. A manual tracking set run over three to six months gives a first real trend.
Do we need an llms.txt file if we already have a sitemap.xml?
The two files serve different purposes: the sitemap lists pages for classic indexing, llms.txt points models toward your reference pages. They complement each other rather than replace one another.
Does GEO work for a local business, like an accounting firm or a medical practice?
Yes, but with a less certain effect than classic local SEO: most local searches still go through Google Maps or a directory rather than a question asked to a conversational assistant.
